Kurlon is one of India’s largest and most recognised sleep brands, built on six decades of engineering quality rest. Founded in 1962, the brand pioneered rubberised coir mattress technology in India and has since expanded across spring, memory foam, orthopaedic, and hybrid ranges, available across 20,000+ retail touchpoints and a pan-India D2C presence.

The brand’s equity is real, earned, and widely felt. Six decades of product trust, category leadership, and household familiarity. The challenge was not awareness. It was visibility, specifically visibility in the place a new generation of buyers was beginning their purchase journey.

A new discovery layer had formed ahead of traditional search. Buyers were asking AI assistants which mattress to trust. KurlOn was not in those answers.

The Brief

The Gap That Sixty Years Couldn’t Close

Despite decades of brand-building and a powerful offline presence, Kurlon was structurally absent from the moment of AI-mediated purchase consideration. Buyers were asking ChatGPT, Perplexity, and Google’s AI Overview which mattress to trust and the brand that had earned more trust than almost any other in the category was not appearing in those answers.

The territory had shifted. Kurlon needed a new map. Not a strategy to chase rankings, but a route to the kind of digital authority that generative engines evaluate, respect, and cite. The objective was not to be found. It was to be recommended.

The Challenges

Strong Brand. Invisible Infrastructure

Kurlon’s digital infrastructure had been built for traditional search, not for AI citation. Despite its category authority, the brand faced a set of interconnected structural gaps that made AI visibility impossible without a ground-up rebuild.

1. Content Built to Rank, Not to Be Cited

Existing content was keyword-heavy but intent-thin. It had been optimised for crawlers and click-through, not for the way generative engines evaluate credibility. FAQ modules, the single highest-leverage structural element for AI search surface eligibility, were absent. Comparison-led content targeting decision-intent queries did not exist at the required depth.

2. A Site with No Language AI Could Read

The site lacked the structured data signals that AI models require to parse, trust, and cite a brand’s content. Organization, Product, FAQPage, and BlogPosting schemas were not deployed. Without schema, generative engines had no reliable machine-readable signal to evaluate the brand’s authority, regardless of how strong that authority actually was.

3. Trust Signals That Hadn’t Made It Online

Reviews, ratings, and third-party mentions, the trust signals AI models weight when evaluating a brand’s full digital ecosystem, were not activated at the depth required. A strong product and a trusted offline brand were not translating into the measurable digital trust signals that generative engines look for.

4. 200+ Keywords. One Cannibalisation Risk

With 200+ relevant keywords and 15 collection pages in scope, there was a real risk of overlap undermining ranking stability across pages, potentially damaging traditional SEO performance before the GEO strategy could compound. Resolving this was a precondition for everything else to work.

1. Mapping the Territory: 200+ Keywords, Zero Overlap

200+ keywords were mapped and clustered across 15 collection pages, covering 1.17 million monthly search volume. Overlap was systematically eliminated to stabilise ranking and prevent cannibalisation, a foundational move that made every subsequent signal work harder. This was the architecture on which everything else was built.

Intent-driven FAQ modules were built specifically for AI search surface eligibility, the structural element that generative engines scan first when evaluating whether a page is citable. Comparison-led blogs were developed to target decision-intent queries, the stage in the buyer journey where AI assistants carry the most influence. Content was engineered not just to rank, but to answer.

3. Building the Trust Ecosystem Generative Engines Weigh

Reviews and ratings were activated for on-page trust signalling. The backlink profile was diversified through targeted authoritative guest posting. This built the third-party validation layer that AI models weight when evaluating credibility, not just the website, but the entire digital footprint of the brand. KurlOn’s offline trust needed a digital echo.

4. Teaching AI to Read KurlOn

Organization, Product, FAQPage, and BlogPosting schemas were deployed across the site. Heading hierarchy and metadata were restructured for AI citation, making Kurlon’s content machine-readable in the precise way generative engines require to surface it with confidence. Schema is not a technical detail. It is the language AI models use to decide who to trust.
